摘要
基于内部供应链的竞争情报开发是同时解决企业间恶性竞争和内部供应链闭门造车问题的重要手段。其围绕产品在企业内部由原料转化为成品的生产过程开展情报信息研究,并与竞争对手进行横向比较分析,得出内部供应链改进措施及相应企业市场竞争对策。分析模型以企业内部供应链结构为基础,模型中分析模块和分析要点的确定以是否影响内部供应链运行成本和功效为衡量基准,由此形成采购、生产、存储、配送和人员管理五大基本情报分析模块。采购情报模块包括采购渠道、规模、成本、种类等分析要点;生产情报模块包括生产效率、产品种类、设备类型、设备维修、生产规模和生产机制等分析要点;存储情报模块包括存储规模、成本、自动化程度和存储效率等分析要点;配送模块包括配送机制、配送效率和运输工具等分析要点;人员管理情报模块包括劳动力成本、激励机制和组织状况等分析要点。结合企业竞争环境背景信息,以分析模型为出发点进行情报收集与开发,析出企业可执行对策。辅以真实案例,具体阐述基于内部供应链的竞争情报分析模型的建立及实施方法。
Competitive intelligence development, based on the internal supply chain model, is an important mean to simultaneously address the issue of vicious competition among enterprises and the issue of working behind the closed door in the area of internal supply chain management. This method starts researches around the production process from the raw materials to the finished products, and compares the process with the competitors'. It draws internal supply chain improvements and the competitive strategies of the enterprise market. This analysis model is based on internal supply chain structure. The benchmark of determining analysis modules and elements depends on if they affect the internal supply chain operational effectiveness. This model includes five basic intelligence analysis modules, which are procurement module, production module, storage module, distribution module and personnel management module. The procurement module includes the analysis elements of procurement channels, size and cost etc. The production module includes the elements of production efficiency, product type, equipment type, equipment maintenance, production scale and production mechanisms. The storage module includes the elements of storage size, degree of automation and storage efficiency. The distribution module includes the elements of the delivery mechanism, the efficiency of delivery and transportation. The personnel management module includes the elements of labor costs, incentives and organizational conditions. Considering background information on the competitive environment, this model is a starting point for intelligence collection and analysis. Supplemented by case study, this paper specifically addressed the competitive intelligence analysis and the implementation methods based on the internal supply chain model.
